Product lifecycle delivery in a global industrial environment

Case study | Holisticon Connect

We’re supporting a global industrial company in delivering product focused initiatives across its international organisation. Our team provides project and product management support for the development, launch, and lifecycle management of physical products used in garden and forestry equipment.

The cooperation takes place within a complex industrial environment shaped by seasonality, formal structures, and distributed stakeholder teams.

ABOUT CLIENT

The client is an international industrial company with Scandinavian roots. It operates globally in the design and manufacturing of equipment for green area care as well as garden and forestry tools. Its products are used in both home and commercial environments.

Our cooperation focused on projects related to user equipment and garden tools. The team supported initiatives connected to product development, product launches, and product lifecycle management within a complex international organisational setup.

The work was delivered through an intermediary partner based in Sweden. This limited direct contact with the end client and required close collaboration with a distributed group of stakeholders. The projects were carried out within a large industrial organisation with formal structures, defined decision making processes, and a working rhythm shaped by seasonality and planned operational shutdowns.

Managing products beyond classic IT delivery

The client needed stronger project and product management capabilities to support initiatives related to physical products as well as organisational and information-related processes. The work went beyond standard software delivery and required experience in managing product development, governance, and lifecycle activities within a large industrial organisation.

The scope included initiatives such as bringing new products to market, managing different stages of product development, and coordinating work across multiple internal stakeholders. It also covered projects related to information governance and data protection, where technology, processes, and security policies had to be aligned to support compliant and scalable ways of working.

The projects were delivered in an environment shaped by formal procedures, seasonal cycles, and limited operational flexibility. This required a structured yet pragmatic approach to planning, strong coordination across teams, and the ability to combine technological solutions with organisational and process-related considerations.

Our role in the project

We provided experienced project and product managers who took ownership of product focused initiatives within a large industrial organisation. Our role was to ensure steady progress across different stages of the product lifecycle.

Our work required close collaboration with multiple stakeholders and adaptation to an operating environment shaped by seasonality, formal structures, and limited flexibility.

Our services included:

Project leadership

We led product related initiatives from planning through delivery, taking responsibility for day to day coordination and progress across teams.

Product lifecycle management

We supported activities across different stages of the product lifecycle, including development, launch, and ongoing product changes.

Cross stakeholder coordination

We worked with multiple stakeholders across the client organisation, helping align teams with different priorities and responsibilities.

Schedule and resource planning

We planned project timelines and supported resource allocation, taking into account seasonal shutdowns and changing team availability.

Delivery continuity

We ensured continuity of work despite partial allocations, short project timeframes, and changes in team involvement.

Information governance and data protection support

We supported initiatives related to information classification and data protection, working with security and business stakeholders to align tools, policies, and everyday ways of working while ensuring compliance and minimal disruption to ongoing operations.

A delivery model adapted to industrial reality

The solution focused on providing experienced project and product managers who could work independently within the client’s organisational structures. Instead of changing existing processes, the approach was based on adapting to the client’s operating model and constraints.

Our managers were embedded into client teams and took responsibility for planning, coordination, and delivery of product focused initiatives. The way of working accounted for formal decision processes, seasonal shutdowns, and changing team availability.

This approach supported clear communication across distributed stakeholders and helped maintain steady progress across multiple initiatives, even in a constrained industrial environment.

Key achievements

Ensuring continuity in a seasonal operating model

Despite planned shutdowns and seasonal work cycles, projects continued in a controlled and predictable way. The delivery model allowed work to resume smoothly after breaks without losing context or momentum.

Stable delivery despite partial allocations

Many initiatives were delivered with managers working across several projects at the same time. Even with partial and changing allocations, key initiatives moved forward without disruption.

Clear ownership across product initiatives

Project and product managers provided clear ownership of initiatives, reducing uncertainty and helping stakeholders understand responsibilities across different stages of delivery.

Improved coordination across distributed stakeholders

Working within a distributed and intermediary setup, the team helped align multiple stakeholders with different priorities, improving day to day cooperation and decision making.

Consistent progress beyond classic IT projects

The cooperation enabled effective management of initiatives related to physical products, where delivery depended not only on technology but also on business processes and organisational alignment.

Improved information security and data governance

Through the introduction of a structured information classification model and updated sensitivity labels, the organisation strengthened data protection, improved compliance, and increased awareness around handling sensitive information.

Impact and results

The cooperation helped the client maintain steady delivery of product focused initiatives in a complex industrial environment. Projects moved forward despite seasonal shutdowns, changing availability of teams, and limited operational flexibility.

Clear project ownership and structured coordination improved day to day collaboration across distributed stakeholder groups. This reduced friction in decision making and supported better alignment between teams involved in different stages of the product lifecycle.

By providing experienced project and product management support, the client was able to focus internal teams on their core responsibilities, while ensuring that initiatives related to physical products were planned, coordinated, and delivered in a consistent way across the organisation.
